The challenge

A beloved homeware brand was trapped on a legacy platform: 6-second mobile loads, a checkout that broke under promotions, and no sane path to selling across DACH markets.

Objectives

Migrate to Shopify with zero organic-traffic loss; cut mobile load times under 2 seconds; lift mobile conversion above 2%; enable localized selling in Germany, Austria and Switzerland.

Research

Full analytics forensics identified the highest-value URLs to protect, session recordings exposed the checkout friction points, and a performance budget was set per template before any design work.

Strategy

Build a Core Web Vitals-first custom theme, migrate behind a complete 301 map, localize checkout and pricing per market, then run a disciplined post-launch CRO program instead of a big-bang redesign.

Execution

Mapped and redirected 4,200 URLs, rebuilt 9 templates with structured data baked in, launched market-specific pricing and payment methods, and executed 14 A/B tests across the first two quarters post-launch.

Results

Mobile conversion rose from 1.1% to 2.6%, AOV +14%, organic revenue grew 22% post-migration, and the platform costs of the old stack were eliminated — the project paid for itself within a quarter.
